Paid Acquisition, Lifecycle Email, CRO

Northwind came to us with strong signups and a leaky funnel. In two quarters we rebuilt onboarding, relaunched lifecycle email, and turned their activation curve into the best-in-class benchmark their board now cites.

Time to First Value

The challenge

Northwind’s paid programs were delivering record signup volume, but only 11% of new users ever reached the core workflow. Leadership could not tell whether the problem was acquisition quality or product experience, and every team owned a different dashboard that told a different story.

Meanwhile, onboarding emails went out on a fixed three-day cadence regardless of user behavior, and the CRO backlog was a two-hundred-item spreadsheet with no prioritization logic. Growth work was happening everywhere and nowhere at once.

The solution

We rebuilt onboarding as an event-driven lifecycle: behavior-triggered emails replaced the fixed cadence, in-product checklists were resequenced around the activation milestone, and every experiment now ships with a pre-registered metric and kill criteria.

A single funnel dashboard — from first touch to activation to revenue — replaced the four competing reports. Within six weeks time-to-first-value dropped below the six-week mark, and activation climbed steadily to a 42% lift by the end of the quarter.
